Recently, I bled my 2008 bmw 328i, with the help of my friend. When we bled the first wheel, the brake pedal became quite hard. We bled the other three wheels too with the hard brake pedal. I didn't notice much air bubbles in the bleeding tube. After bleeding, and putting the wheels back, when I started the car, the brake pedal went to the floor. The pedal returned back, but the brake pedal is not firm at all. It is fairly soft, and has a good amount of travel. I tested the brakes at low speeds, and they seem to work fine.
What could have led to hard brake pedal during bleeding, and soft pedla afterwards?

Thanks,
